We begin by understanding the work as it exists today, mapping systems and processes together as well as identifying process improvement opportunity.
From that picture we list the opportunities and place them in prioritised order. We start with the change that can show a result soonest: more capacity, less time lost on slow work, or a movement in revenue or cost you can measure.
Those priorities become a roadmap, with a return identified for every stage. The business case is built as you go: what each stage will prove, what it should return, and how you will see that it worked before you move on.
We design, build, and test one use case from that path, and we measure what it changes. If a method we have already proved fits this work, we use it. If the work needs something of its own, we build for that.

Once the prototype is in use, we look after it and keep improving it. That makes the next opportunity easier to take on. It can be in everyday use within days or weeks, with a result you can measure.
